Most operators I have sat with do not fail for lack of a good idea, but because the week eats the idea.
You leave a coaching program clear. Six weeks later the clarity is a PDF in a folder. The hairdresser understands cash flow and still cannot build a forecast because every hour is a chair. The baker knows she needs marketing and spends sixty hours at the oven. The consultant knows what matters, but Tuesday is already booked.
In 2021 I founded a business accelerator for solopreneurs and small operators. Hairdressers, plumbers, consultants, photographers, bakers, therapists, service shops, etc. I had the opportunity to work with more than 100 businesses and graduate 47 of them in a 16-week program. We diagnosed. We designed. We handed over frameworks. The advice was sound. However, execution sat around 60 percent. By week six, life got busy. The framework got shelved.

Advice without a system does not stick.
It was in April of 2025 when I decided to start my 5th company, Build to Thrive to work on productizing a system that will help solopreneurs and small businesses see long lasting and scalable results to my coaching and advisory. I had sold my real estate and hospitality business for $35M and thanks to AI the timing was right to build this system.

This time I am writing about Nathan. Same kind of shop. Different ceiling.
The cases in this series are actual weeks from 2021 or 2026. When the week happened in 2021, the 2026 cut is what that same problem looks like with an AI system installed. When the week is from 2026, the 2021 cut is what the old advice would have delivered. The gap is the series.
If you wer a consultant prior to 2022, you have noticed the big shift. As AI has brought the value and speed of execution and coordination charging by the hour is, for the most part I non-starter. Your client can do much of what you used to do, you now have to charge for the outcome. Meet Nathan
Nathan runs a solo strategy practice. Sharp. Credentialed. Clients like the work.
He is not short of leads. After a good call they ask for the proposal. The call already named the week. The file is supposed to document it. He still loses most of a day writing it.
Two or three leave in a week. Other names who already called wait. Some go cold.
The writing became the ceiling. Not the work.
The week
He hung up. They had said yes to a next step. He opened the notes, then the company site, then last quarter’s proposal that was close enough.
Tuesday went into restating what they had already told him. Objectives he had heard out loud. A timeline he was guessing in the gaps. A price he already knew and still had to type into a clean page.
The PDF left after dinner. One name done. Two more were cooling.
He did this again on Thursday. Friday he chose the file over a call that would have filled next month.
The leftover names did not get a better proposal. They got silence.
2021: the advice
I had seen this shop before. In 2021 we handed operators a template. Six parts. A checklist. A review pass.
The file got clearer. Nathan still wrote every page.
The template improved how he wrote. It still needed him to write.

What he tried first
Nathan did what most people do now. He put the call into a chat and asked for a proposal.
The page that came back looked finished. Then the afternoon started.
The model wrote a rate nobody had said. It added a workstream he had never offered. He spent the rest of the day checking the draft against what he actually remembered from the call.
So he had a file. In practice he had a first draft to police. That is the old Tuesday with extra steps.
A neat recap of the call is not enough for this. The recap keeps the vibe and drops the commitments. The proposal is built out of the commitments.
2026: what I applied
Same week. We stopped asking the model to invent a document and started asking it to wait for him.
After the call, two drafts are sitting there. Not one.
The first is for Nathan. The honest read. What they said they needed. What they did not say. What is still open. Who in the room can actually say yes. No price on that page. Price on an internal page is how a guessed number leaks.
The second is for the client. Short. Their words for the problem. What is in. What is out. What happens after they approve.
Anything the call did not settle stays blank. A blank is useful. A confident guess is how you send a rate you never quoted.
Nathan does not send either file from the chat. He takes about 15 minutes on three things I will not let a model own.
The sentence. Is this the week they named? The price. He types the number he already had, or the file waits. The send. What they do on Monday if they say yes.
He cuts the extra workstream. He leaves every blank that is still a blank. Then the drafts land in the CRM he already uses, on that client, with links he can open. He sends the client page himself.
Two or three files can leave by late morning. The leftover names get a file the same week. The rest of the day is the work he actually sells.
The system does not replace Nathan. It removes the writing around a file the call already agreed.
I have watched models answer before the week was named. That is the failure mode if those three seats go out unsupervised. The machine writes. He still owns the sentence.
The savings
2021: most of a day per file. Two or three a week. Leftover names go cold.
2026: 15 minutes of judgment on the seats that are actually his.
Recovered: a billable day per proposal, plus the names that used to wait.
Devon’s scoreboard was a rate we could multiply. Nathan’s is the day, and the file.
Send this to the person who has the calls and still spends a day on the proposal.
