Editor’s note:
Every month I like to feature voices that help us think more strategically about how we create and share ideas in an AI-driven world.
This week’s contributor is
a business strategist and technologist who has spent years helping mission-driven organizations and nonprofits adapt to the digital era. In this piece, Joel explores how Google’s NotebookLM can transform the way leaders research and position their ideas, turning scattered insights into a structured and intelligent content system. He calls it The Leader’s Content Intelligence System, and it is a blueprint for how authentic expertise can rise above the noise. Joel explains how smart leaders use AI tools like NotebookLM to find the gaps others miss, build authority through better research, and future-proof their leadership in a fast-changing landscape.
I have been following Joel’s work for a while, and this article is one of his most practical yet. It is clear, actionable, and deeply relevant for anyone trying to grow their thought leadership with substance and strategy.
I hope you enjoy it and find it as insightful as I did. JS
There’s a difference between being an expert and being recognized as one.
For years, I have been an expert in business strategy and tech implementation in organizations, particularly nonprofits, but only those closest to me knew. Why? Because I rarely shared my insights online, and when I did, I never thought about SEO (Search Engine Optimization, or how easily findable you make your content). I wasn’t visible. I wasn’t findable.
This isn’t uncommon.
According to BrightEdge Research, 68% of online experiences begin with a search engine, but 75% of users never scroll past the first page of search results.
Think of it like this: imagine you’re giving the most important speech of your life, but you’re standing on stage number 10 when everyone’s watching stage number 1. That’s what happens when great leaders create content without understanding how people actually search for solutions.
The problem isn’t your expertise. It’s that most leaders approach content research like throwing darts in the dark.
This was my reality until I discovered how Google’s NotebookLM turns content research from endless guessing into strategic intelligence gathering. Not just for SEO experts, but for mission-driven leaders who need their insights to reach the people who can use them.
After months of testing NotebookLM for my personal business as well as the nonprofit I am part of, I’ve developed what I call The Leader’s Content Intelligence System. This isn’t about gaming algorithms or compromising your message; it’s about understanding how to position your authentic insights where they can create maximum impact in an AI-driven world.
Below, I break down my two biggest NotebookLM breakthroughs as well as the Leader’s Content Intelligence System. Let’s dive in…

My Two Biggest NotebookLM Breakthroughs for Leadership Content
Breakthrough #1: Source Control Changes Everything
Here’s what transformed my research process: NotebookLM lets you add your own trusted sources first, so your research isn’t polluted by unreliable information.
Before this discovery, I was getting insights mixed with questionable blog posts and outdated advice. Now I start every research project by uploading:
Academic research I trust
Industry reports from reliable organizations
Content from thought leaders I respect
My own previous research and insights
The strategic advantage? Your research conclusions are only as good as your source material. By controlling the input, you control the quality of insights that inform your content strategy.
Breakthrough #2: The Mind Map That Reveals Content Opportunities
NotebookLM’s mind map feature became my secret weapon for understanding how topics connect and where content gaps exist.
As an example, this is a mindmap generated in about 10 seconds after I pasted the content of this post, and you can drill down further to each branch as needed…
When I research “AI leadership” or “digital transformation,” the mind map shows me:
How different subtopics relate to each other
Where my expertise intersects with what people search for
Content opportunities I never would have discovered through traditional keyword research
This isn’t just visual organization. It’s strategic thinking made visible.
Now, understanding the system, here are 5 usecases for you:
The Leader’s Content Intelligence System: 4 Strategic Applications
1. Competitor Intelligence That Actually Matters
Most competitor analysis focuses on what others are doing. Strategic competitor analysis focuses on what they’re missing.
My process for mission-driven leaders:
I use NotebookLM’s Discover Sources to scan competitor content in my space
Instead of copying what exists, I analyze gaps in their customer journey coverage
I identify where their content serves surface-level needs but misses deeper leadership challenges
This reveals content opportunities where authentic expertise can dominate
Example: When researching nonprofit leadership content, I discovered most articles focus on fundraising tactics but miss the emotional intelligence required for donor relationships. That gap became a content pillar that differentiates my approach.
2. FAQ Generation That Builds Authority
AI search engines favor comprehensive, specific answers. NotebookLM helps you create FAQs that demonstrate deep expertise, not just basic knowledge.
Here’s my approach:
I scan forums like Reddit where leaders ask real questions about my expertise areas
I import these authentic questions along with my own research sources
NotebookLM groups questions by search intent and sophistication level
I can then create content that addresses both beginner and advanced concerns
Strategic insight: Generic FAQs answer what everyone answers. Strategic FAQs answer what experienced leaders actually wonder about but rarely ask publicly.
3. YouTube Content Analysis
YouTube is the second largest search engine in the world, and most leaders completely ignore it in their content research. NotebookLM’s YouTube analysis reveals what visual content resonates in your space.
What I’ve discovered through YouTube research:
Which leadership topics work better as visual content vs. written content
How successful creators structure complex leadership concepts for video
What questions do leaders ask in comments that written content rarely addresses
How to identify trending topics before they become saturated
Strategic advantage: You can create written content that complements what’s working in video, or identify opportunities where video content is weak.
4. Source Discovery for Topical Keyword Authority
This is where NotebookLM becomes genuinely strategic for future-proofing your leadership content.
AI search engines understand context and meaning, not just keywords. NotebookLM helps you find top sources and then build a keyword database from them, which you can then use to build your own content.
My clustering process:
First, use the Discovery feature to show top sources to use…
Generate a Keyword analysis from those sources, and turn it into a source
Finally, select JUST THAT 1 SOURCE with the checkbox and generate Mind Map. Here is the keyword mindmap for my Leadership in Change publication:
Build content pillars that demonstrate a comprehensive understanding
Example: Instead of just writing about “change management,” I understand how it semantically connects to “organizational psychology,” “leadership communication,” and “digital transformation.” This comprehensive coverage signals expertise to AI systems.
The Strategic Framework: From Research to Authority
The Leader’s Content Intelligence System isn’t just about finding content ideas. It’s about building sustainable thought leadership in an AI-driven world.
Phase 1: Source Foundation I start with trusted sources and my own expertise to ensure research quality from the beginning.
Phase 2: Gap Analysis I analyze what exists vs. what leaders actually need, identifying opportunities for authentic value creation.
Phase 3: Authority Mapping I understand how established voices demonstrate credibility and adapt those patterns to my unique expertise.
Phase 4: Content Architecture I build topic clusters and content pillars that demonstrate comprehensive knowledge rather than surface-level coverage.
Content research isn’t just about SEO. It’s about understanding how your expertise fits into the larger conversation about leadership in an AI-driven world.
What I’ve learned through working with mission-driven leaders is this: great insights without strategic positioning create impact for dozens of people. Great insights with strategic positioning create impact for thousands.
The Leader’s Content Intelligence System helps you understand not just what to create, but how to position your unique expertise where it can drive the most meaningful change.
Getting Started with The Leader’s Content Intelligence System
NotebookLM is completely free and available at notebooklm.google.com. You can start building strategic content intelligence immediately.
Here’s my recommended first project: Choose your most important leadership topic and run it through the competitor intelligence process. Identify three content gaps where your expertise could provide unique value. That analysis will show you exactly why strategic research changes everything.
If You Only Remember This:
The Leader’s Content Intelligence System transforms content research from guesswork into strategic thought leadership positioning
Source control and mind mapping are the two breakthrough features that change how you approach content research
Strategic research reveals content gaps where authentic expertise can dominate rather than compete
“Great insights without strategic positioning create impact for dozens. Great insights with strategic positioning create impact for thousands.”
Future-proofing leadership requires understanding how your expertise fits into the AI-driven content landscape
What’s one leadership topic where you have deep expertise but struggle to reach the right audience? How would strategic content research change your approach to sharing those insights?
